Our client was using IBM Maximo 7.5, an outdated version no longer supported by IBM. To reduce operational risk and ensure continuity, a cloud-hosted Maximo upgrade was needed. While a technical vendor was appointed to manage the system migration itself, there was no resource in place to lead project coordination, manage stakeholder engagement or change support. The client engaged with Nucleo to fill this gap, leading end-to-end project coordination, stakeholder communication, and readiness activities to ensure the upgrade was delivered on time, on budget, and without disruption to operations.

The Challenge

Upgrading a live Maximo environment with critical operational dependencies required careful planning and coordination. The client faced several challenges:

  • No project lead assigned to coordinate the migration activities across internal teams, vendors, and stakeholders
  • Limited visibility and planning tools, making it difficult to track progress, manage dependencies, or communicate timelines
  • High risk of disruption to essential operations if the migration was poorly managed
  • No structured change management approach, risking poor user engagement, low adoption, or resistance to new workflows
  • Technical complexity, requiring close collaboration between the cloud vendor, system users, and infrastructure partners

The Solution

Nucleo provided end-to-end project coordination, stakeholder management, and change support to keep the migration on track and disruption-free.

What we delivered:

  • Stakeholder Engagement
Regular communications and updates to align expectations, address concerns, and improve adoption across teams.
  • Structured Risk Management
Maintained a live RAID log to track risks, issues, and dependencies, supporting smooth delivery and commercial discussions.
  • Project Coordination Tools
Developed a GANTT chart to visualise project stages, deliverables, and timelines.
  • Support for UAT and Go-Live
Oversaw User Acceptance Testing and helped coordinate the final go-live and post-migration review, ensuring the system was stable and ready.
  • Vendor Collaboration
Worked closely with the technical migration provider to ensure actions were aligned, timelines met, and changes communicated clearly.

The Impact

  • Successful migration to Maximo cloud with zero unplanned downtime during working hours.
  • Improved system performance and reduced operational risk.
  • All project milestones delivered on time and within budget.
  • Higher user satisfaction and smoother adoption thanks to clear communication.
